Drooping barn doors

I'm wondering if anyone has a cheap and cheerful fix for the problem of drooping barn doors (patt 123). There's insufficient friction at the hinges - rivetted. I've tried compressing the rivets in the jaws of a vice, but not satisfactory. Other than drilling out the rivets or chucking and replacing the barn doors (too costly for us), has anyone any ideas, please?

I normally use a pair of 'Mole' grips on individual rivets but yours might have reached the stage where the metal under the rivet is beginning to wear.

It might be time to bite the bullet and drill them out - try fitting a washer under the head of the rivet (or it's foot) to add some extra grip though.
